Compound Learnings
You are capturing knowledge from the work just completed so that future sessions in this project are smarter. This is the compound interest of engineering — each session makes the next one better.
When to Activate
- Invoked by the
shipcommand after PR creation and Linear update - After any significant work session, even if not formally shipping
- NOT after trivial changes (typos, version bumps, single-line fixes)
Preconditions
Before compounding, validate inputs exist:
- Diff exists: Detect the base branch first:

Phase 1: Analyze What Was Learned
Context Anchor
Derive issue ID from branch name: extract from git branch --show-current matching ^[A-Z]+-[0-9]+. If no match, check conversation context. If still unavailable, ask the developer.
Before analyzing, restate key context from prior phases by reading persisted files (not conversation memory):

2a. Scan for Execution Traces
Scan the conversation for fenced YAML blocks starting with the # execution-trace-v1 marker and task: as the second key. These are emitted by executing-plans at task checkpoints (see spec Section 9 — Integration Contract).
If no execution traces are found, narrate: "No execution traces found — skipping trace extraction" and skip the remainder of Phase 2.
2b. Parse & Filter
For each execution trace found:
- Parse
decisions_madearray — extract decision entries from the YAML block - Filter by confidence — keep only entries with
confidence >= 6(spec Section 4) - Enforce max 3 traces per task — if more than 3 qualifying decisions exist for a single task, keep the 3 with highest confidence. If a task generates excessive decisions, combine related ones or note the overflow in the report (spec Section 7)
- Validate issue ID — the task field prefix must match
^[A-Z]+-[0-9]+$. Skip traces with invalid issue IDs and log a warning
2c. Convert to Decision Trace Markdown
Convert each qualifying entry to decision trace markdown per spec Section 1:

Apply data safety rules (spec Section 8):

2d. CDR Cross-Reference
CDR cross-reference against the Brite Handbook is currently unavailable (no handbook-query mechanism is wired). Set the Precedent Referenced field to None — first time encountering this pattern for all traces, then proceed to ADR cross-reference. ADR cross-reference (Section 2e) still runs and may populate the field.
2e. ADR Cross-Reference
Check for project-level Architecture Decision Records:
- Glob for
docs/decisions/*.md - If the directory exists and contains ADRs, read titles/topics from each ADR file
- Compare ADR topics to trace decisions — include relevant ADRs in Precedent Referenced
- If no
docs/decisions/directory exists, skip silently - If a trace establishes a new pattern not covered by existing ADRs, note it as a promotion candidate in the Phase 7 report
2f. Write Precedents
Per spec Section 9 (Storage):
- Create directory — create
docs/precedents/if it does not exist - Write issue files — write
docs/precedents/<ISSUE-ID>.mdonce per issue, batching all qualifying traces for that issue into a single file- If the file already exists and contains a trace with the same H2 heading (re-execution), replace that section
- Otherwise append new trace sections
- Update INDEX — update
docs/precedents/INDEX.md:- If INDEX.md does not exist, create it with the header:

2g. Promotion Flagging
Per spec Section 6 (Promotion Criteria):
A trace is eligible for promotion when ALL conditions are met:
- Confidence >= 8
- Category is
architecture,library-selection, ortrade-off - Establishes a generalizable, reusable pattern (not project-specific)
For each eligible trace:
- Log: "Trace eligible for org-level promotion: [Decision summary]"
- Create a Linear issue via MCP with label
precedent-promotionfor human review - If Linear MCP is unavailable, log the promotion candidate in the Phase 7 report instead
Never auto-copy to handbook/precedents/ — promotion requires human review.

Phase 3: Verify Existing CLAUDE.md Accuracy

Before writing new entries, verify that existing CLAUDE.md content is still accurate. This prevents compounding stale knowledge.
Speed constraint: No deep semantic analysis — fast grep-and-stat only. Verify at most 20 claims per run. Priority order: (1) file paths and @import paths, (2) commands, (3) config values tied to files, (4) function/type names with file refs. Stop after 20 total, dropping lower-priority claims first. Note skipped claims in the Phase 7 report.

Rules
- Every entry must be a durable fact, not an opinion or preference
- Never add generic advice Claude already knows (e.g., "use descriptive variable names")
- Prune aggressively — stale CLAUDE.md entries are worse than missing ones
- Memory summaries should be self-contained — a future session should understand them without context
- If CLAUDE.md grows past ~100 lines, extract to
docs/and@import - Don't create documentation that will immediately go stale
- The compound effect only works if entries are high-quality — one precise gotcha is worth more than ten generic guidelines
- Check output against anti-slop guardrails (see
_shared/anti-slop-guardrails.md). Relevant patterns: C1-C2 (ephemeral knowledge in CLAUDE.md, CLAUDE.md bloat past ~100 lines). Violations cap Adherence score at 3 in rubric evaluation.
